cant get it in gear

i started out with 1257 sheet metal,frame and steering.i added a later style kohler K301 12hp engine with internal alternator then installed a transaxle from a 416-8.after getting it wired up it runs great and drives nice except.........i cant get it to go into gear now when its running.i have tried 3 different idler pulleys,one flat one,the same size as the stock v'ed one and one slightly larger.i have tried three different belts different sizes (not length,different belt diameter).the belt is loosening plenty the belt just wont stop,so the tranny dont stop turning.i can sometime put my foot on it to stop it so it will go in gear ( i havent got the belt guard on it ).what am i missing?

The belt guard. :omg:

It needs to be installed to direct the slack of the belt up off of the engine pulley.

That did the trick,i went out and bolted a 14-8 belt guard on it and it shifts very nicely.thanks again TT.now i can go thru a few little things ,last minute stuff,and i might just try to mow with it this week.

i'll get some pics on tomorrow evening TT,of both tractors.the 418 does need tlc but it would be a good one for someone to go thru and have a nice tractor.
